6.F. - Page 29 of 180 <br />2.0 <br />The implementation services to complete the City of Redwood City, California Enterprise <br />Resource Planning (ERP) System implementation project is organized into three Project Phases. <br />The project team will follow the CherryRoad deliverable/milestone-based implementation <br />methodology to achieve the City objectives and deliver a successful project implementation. <br />Within each project phase, the CherryRoad methodology organizes the implementation services <br />into Implementation Stages and Releases as depicted in the diagram below. <br />Implementation Stages—project implementation deliverables and milestones are organized into <br />sequential Implementation Stages. Each Project Phase will follow the CherryRoad methodology <br />which consists of the following four Implementation Stages: <br />• Stage 1 Planning & Discovery — The project team will develop a series of planning deliverables that <br />establish the implementation approach and project standards. The project team will conduct initial <br />discovery sessions along with a network assessment, which will include business units, to gain <br />understanding of the Oracle Cloud applications and how they align with City business processes, legacy <br />system data, and operational considerations. CherryRoad will create a decision document for <br />networking options. The decision document will take into consideration the current wide -area network, <br />internet connectivity, single sign -on, identity management and other important technical factors. <br />• Stage 2 Configuration & Prototypes—The project team will configure the Oracle Cloud applications to <br />align with City requirements while also developing required conversions, interfaces, and reports. A <br />series of prototype work sessions are conducted with CherryRoad and the appropriate City staff to <br />demonstrate how City requirements will be met using the Oracle Cloud applications, and what business <br />process changes will need to be implemented by the City. <br />• Stage 3 Testing & Training — The project team will conduct system integration and user acceptance <br />testing to confirm the application configuration, converted data, interfaces, and reports meet the end- <br />to-end business processes of the City and provide all functionality specified in the PO4 Project Scope <br />Document. The decision to remove any Requirements from the Solution in the Project Scope Document <br />will be clearly specified therein. During this stage the project team will also execute the training <br />program, which end-user training. <br />• Stage 4 Implementation & Support —The project team will execute the steps required for the City to go <br />live on the Oracle Cloud applications, including the migration of application configuration, converted <br />data, interfaces, reports, and security.
