Phase 4 – System Implementation <br />NexLevel’s system implementation and project management services focus assisting the City in <br />managing the project scope, budget, and timeline. We put a heavy focus on minimizing risk by ensuring <br />that the City is prepared to implement and accept the changes imposed by the new system. More <br />specifically, NexLevel can provide the following services in support of the Cities ERP implementation: <br />♦ NexLevel will participate as a member of the ERP Steering Committee(s). NexLevel will provide input to help facilitate issues and risks. In addition, we will prepare a monthly memo that identifies the overall project status in terms of tasks, activities, schedules, resources, and budget. The report <br />will highlight any areas of concern and make recommendations. <br />♦ NexLevel will review the vendor’s project management deliverables (i.e. project plan, schedules, <br />cut-over plan, contingency plan, training plan, conversion plan, status reports, etc.) and provide <br />comments and recommendations based on our experience and knowledge. <br />♦ NexLevel will review the Cities plans and activities to ensure that staff is adequately prepared to <br />initiate the project. NexLevel will continually monitor the project activities against the agreed-upon <br />project management plan. This will include reviewing all plans, schedules, procedures, and standards prepared for the project. When unanticipated events are encountered, NexLevel will <br />work with the Cities and the vendor to objectively evaluate the issues and to formulate responses to mitigate the potential impact on the project schedule and budget. <br />♦ NexLevel will monitor and evaluate the Cities staffing to the project, as well as monitor the conformity of the vendor’s staffing to the requirement in the Cities agreement with the vendor in regards to the number of vendor staff members assigned to the project and their level of <br />experience. If expertise gaps are identified or task/activities are not getting the focus or leadership required to be successful, NexLevel will report and make recommendations to the Cities project <br />leadership. <br />♦ NexLevel will provide a consistent presence during implementation so that we can provide overall project oversight to ensure all parties (i.e. Cities and vendor) are performing assigned tasks and <br />activities to help ensure a timely implementation. <br />♦ NexLevel will assist the Cities and vendor in ensuring the new system is set up to support each <br />City’s unique operating requirements. This activity will include setting configuration options and customizing parameters for system upload/download processes to Microsoft products such as <br />Excel, Word, Access, and Outlook, and to other third-party products such as report writers, forms generators, and miscellaneous production software. <br />♦ NexLevel will work with the Cities and the vendor to help ensure that all the necessary interfaces <br />have been identified and appropriately defined (i.e. clear specifications that identify the direction of the interface, the rules governing the information exchange, the data elements involved, and data <br />formatting and consistency rules, etc.). NexLevel will support the Cities staff as requested during the initial interface specification design, testing, and preparation for go-live. <br />♦ NexLevel will participate in business process review (BPR) meetings and subsequent review of deliverables to provide recommendations and guidance to the Cities staff with regards to sufficiency and acceptance. <br />♦ NexLevel will participate in user acceptance and integrated test planning. NexLevel will verify and validate acceptance test results for implementation of the new system(s) that include system <br />documentation, functional tests, stress tests, security tests and access control capabilities, backup, <br />restore and restart tests, and user acceptance test results. NexLevel will provide input regarding testing and training issues and risks, as well as recommendations. <br />♦ NexLevel will participate in conversion requirements activities including defining conversion and <br />testing requirements for items that must be converted into the new system. NexLevel will review all <br />data plans and documentation and make recommendations as necessary to ensure that they are <br />comprehensive and accurate.
