Implementation Services <br />Provider shall deliver the following implementation services at no additional cost to the <br />City as part of the annual subscription. The implementation follows an estimated 10-week <br />timeline. This estimate is contingent upon timely responses, feedback, and approvals <br />from the City at each phase. Delays in City-side actions may extend the overall timeline <br />accordingly. <br />Phase 1: Discovery (Weeks 1–2) <br />Requirements validation workshop with Housing Division staff <br />TPO ordinance review and workflow mapping <br />User role definition and access level planning <br />Form inventory and template assessment <br />Project planning and schedule finalization <br />Deliverables: Requirements specification document, system design document, detailed project <br />schedule. <br />Phase 2: Configuration (Weeks 3–6) <br />Platform provisioning and environment setup <br />User account creation for all three portals <br />Application forms build and configuration <br />Income calculation engine configuration (AMI thresholds, FMR data) <br />Workflow automation setup <br />Notice templates creation <br />Reporting dashboard setup <br />Integration configuration (GIS and other City systems, if applicable). Integration services <br />will be provided if requested by the City’s Housing Leadership Manager and are subject <br />to the fees set forth in Exhibit F. <br />Deliverables: Configured system in test environment, functional forms and workflows, reporting <br />dashboards. <br />Phase 3: Testing & Training (Weeks 7–8) <br />Functional testing of all modules <br />User acceptance testing (UAT) with City staff <br />Administrator training (system configuration and management) <br />Staff user training (day-to-day operations) <br />Documentation completion <br />Deliverables: UAT sign-off, trained staff, complete documentation package, training session <br />recordings. <br />Phase 4: Go-Live (Weeks 9–10) <br />1.
